Once the goal is set, the team needs a “contract” for how they will work together. In the 100-Day Challenge, the team is a self-managed organisation with a 100-day lifespan.

This agreement ensures that their mission (the Goal) is supported by a clear structure.

Establishing the Team Agreement

Purpose: Setting the Management Rhythm

Just as the Goal defines the what, the Team Agreement defines the how. For GBVF frontline staff, who often deal with high-stress environments, these “ground rules” prevent burnout and confusion.

This session establishes:

  • The Structure: Who does what?
  • The Management Rhythm: When and how will we meet?
  • The “Ground Rules”: How will we communicate and handle conflict?

The Facilitator’s Role

While this guide is primarily for the Team Coach, it serves as a script for anyone leading this segment of the Start-Up Workshop. 

The 2 Step - Facilitation Process

We break this down into two distinct steps to ensure the team doesn’t just “agree to be nice,” but actually builds a working system.

Design Tip: Remind the trainees that a Team Agreement isn’t a legal document—it’s a living commitment. It gives the team permission to hold one another accountable without needing a “boss” to intervene

Step 1: Defining Roles & Rhythm

Share the Team Leader Role
  • Helps the team stay organised and focused on the Goal
  • Coordinates, as needed, with the Challenge Strategist
  • Leads weekly team meetings 
Elect the Team Leader

Let Team members know that they will practice self-governance for 100 days. Part of this is electing their own Team Leader. Ask each Team member to submit 1 or 2 names on post-it notes (they can nominate themselves). Count the votes discretely and ask the selected leader if he or she accepts. Announce and celebrate. 

Step 2: Setting Social Norms

Develop a Team Operating Agreement to help establish how the team will work together. Ask the team to decide on the questions in the slides.

Before the team discusses the first question about roles, explain to the team what is expected from each role:

  • Data Geek: Updates performance data in the goal tracker.
  • Storyteller: Coordinates with the World of Impact communications team to relay the team’s stories of success and struggles. 

The Team Leader can begin to take charge at this point, and she can ask specific team members if they would like to play each of these roles.
