Sharpen our 100-Day Plan

The midpoint of a 100-Day Challenge is the moment where “theoretical planning” meets “operational reality”. The purpose of this session is to leverage the hard-won experience from the first 50 days to pivot toward more effective strategies. Instead of sticking to a plan that may encounter systemic friction, the Team uses peer-to-peer coaching to generate fresh solutions and translate them into immediate, disciplined implementation.

1. Individual Reflection - Identify the Difficulties

Ask each team member to spend a few minutes in silent reflection to identify one specific issue they are personally struggling with in the project.

  • The Focus: These should be areas where they feel stuck and would genuinely value advice from their peers.

  • Connection: These issues often stem from the “not-so-positive” experiences or “bumps” surfaced in the previous session.

2. Peer Consulting - Generate Advice from Peers

Use TROIKA Consulting (see the video below), a fast-paced exercise designed to generate “fresh energy” and innovative breakthroughs.

  • The Setup: Divide the Team into groups of three. If the team is small (e.g., 4 people), one person acts as the timekeeper/facilitator while the others participate.

  • The Process: Each person takes a turn as the “Client” to share their difficulty, while the other two act as “Consultants” to offer rapid-fire advice and insights.

  • The “Why”: This method bypasses traditional hierarchies, enabling Equalised Power and Power of Peers, hallmarks of a successful 100-Day Challenge environment.

3. Adjust the 100-Day Plan

Once the consulting rounds are complete, the Team must move from “advice” to “action”.

  • Integration: Ask the Team to update their 100-Day Plan based on the Troika’s advice and the new ideas that emerged during the “Renew Commitment” session.

  • Innovation: Pose the question: “What else can we do to increase the odds of success?” This encourages the Team to look outside their current activities for high-impact pivots.

4. Alignment and Commitment

The final step is to ensure the new 100-Day Plan is logistically sound and strategically aligned.

  • Alignment: Review the updated Plan to ensure timelines across different work streams are synchronised.

  • Confidence Re-vote: Now that the Plan is sharper, ask the team to vote again on their confidence (1–5 scale). Ideally, the new Plan should have pushed the “low” or “middle” voters higher.

  • Leadership Support: Identify specific, high-level requests the Team needs from the Challenge Strategist to clear any remaining “red tape”.
